Business Process Discovery Checklist:

  • Ask people to record all work-related activities they do as a normal part of their day-to-day job (employees may do them whether in an ad-hoc manner or by following their small workflows);
  • Let employees registering their daily activities and personal workflows in special spreadsheets during the day, so they can save their impressions while they are recently “from the field”;
  • Interview employees and discuss their logs with them to discover undetected processes “hidden” behinds the daily routine, manual and ad-hoc procedures, and email interactions;
  • If automation level is high in the organization, then try an automated business process discovery – employ a professional analyst who can use special software tools to collect data from different IT sources (ERP, CRM, Helpdesk, etc) to discover processes;
    This method is based on detecting, examining & correlating the electronic footprints that users leave in the IT assets supporting the processes.
  • Evaluate your current knowledge about “as-is” processes – try shifting your viewpoints from a functional angle to a business process angle – gain a full end-to-end picture of an activity chain;
  • Prototype a process you have discovered: sketch a high-level process view and involve expertise to give a characteristic to this process (identify process boundaries, scopes and steps);
  • Walk through your current process and analyze its current state to define:
    • Where are existing process bottlenecks;
    • Where are any loose areas of uncertainty and empiricism in activity;
    • Where are areas of “slow” communication (where contacts are established in ad-hoc way);
    • Where working information “flows away” – gets lost in multiple informal emails, etc;
    • Where time and energy are wasted by ineffective actions and interactions;
  • Recast your mindset from “as-is” analysis to seeking “to-be” opportunities;
  • Consider discovering improvements by implementing more automation – where a machine can do steps faster and better instead of having employee to do these things manually;
  • Consider geographic improvement – outsourcing parts of your process to other companies who can do them better and at lower costs;
  • Consider disintermediation – reducing mediators between certain steps.....
